What is performance-based lead generation? (And what counts as an interested customer)
The short answer Performance-based lead generation is a way of buying B2B lead generation where you pay for results, not for activity. You don't pay for emails sent, hours worked or a monthly retainer. You pay when a real decision-maker at a business that fits your target market replies to say they're interested in talking to you. At Apolac, that's the only thing we charge for.
I started Apolac because I kept seeing the same pattern. A business signs up with a lead gen agency, pays every month, gets a report full of activity (emails sent, open rates, "touchpoints") and still has a quiet inbox. The agency has been paid. The client is still waiting.
Performance-based lead generation flips that around. Here's what it means in practice, what "interested" should mean, and how it compares to a traditional retainer.
What does "performance-based" actually mean?
It means the agency only gets paid when it delivers the thing you actually want.
With most lead gen agencies you pay for effort: a set number of hours, a set number of emails or a team's time each month. If the campaign works, great. If it doesn't, you've still paid.
With a performance-based model, the payment is tied to an outcome. The question that matters is which outcome. We charge for interested customers, because that's the point where the conversation becomes useful to you.
What counts as an "interested customer"?
This is the most important question to ask any performance-based agency, because the whole model depends on the definition. If "lead" is vague, you can end up paying for things you'd never have chosen to buy.
Here's how we define it. An interested customer is:
- A real person at a business that fits the brief. We agree your ideal customer profile with you before we start: sector, size, location, and the roles you want to speak to.
- Someone who has replied positively. They've asked for a call, a proposal, pricing or more information, or they've said "yes, let's talk".
- Sent straight to your inbox, so you can pick up the conversation yourself.
And here's what doesn't count:
- Out-of-office and auto-replies
- "Not interested", "not now" or "remove me" replies
- Anyone outside the profile we agreed together
- Opens, clicks or "engagement"
How does performance-based lead generation work?
Our process has three steps:
- Find. We map your ideal customers and look for live signals that they need you right now, such as hiring for the role you replace, new investment, M&A news or fast headcount growth.
- Reach. We write and send personal emails from our own sending infrastructure. Every signal is checked against its source (the live job ad, the press release, Companies House) before we mention it.
- Deliver. Interested replies land in your inbox. You only pay for interested customers.
The signals part matters more than people expect. Emailing a business the week it starts hiring for a role you could replace is a very different conversation from emailing a name on a list. It's also why we check every signal by hand: getting someone's news wrong in the first line of an email is the fastest way to lose them.
Performance-based vs retainer: what's the difference?
There are two main ways to buy outbound lead generation: a monthly retainer, or a performance-based model. Neither is "wrong", but they put the risk in very different places.
| Retainer agency | Performance-based (interested customers) | |
|---|---|---|
| What you pay for | The agency's time and activity each month | Each interested customer who replies wanting to talk |
| Who carries the risk | Mostly you. You pay whether or not it works | Mostly the agency. No interest, no charge |
| What a "result" looks like | Reports on emails sent, opens and replies | A positive reply from a decision-maker who fits your profile |
| Incentive for the agency | Keep you signed up and keep the activity going | Deliver genuine interest |
| Best suited to | Long-term programmes where you want a dedicated team and full control | B2B firms that want new conversations without paying for activity |
A few honest caveats:
- Retainers aren't bad. A good retainer agency can be a great partner, especially for complex, multi-channel programmes or when you want a team that feels like part of yours. You're just paying for effort as well as results.
- Ask what you're actually getting, whichever model you choose. With a retainer, ask what activity is included and how success is reported. With performance-based, ask exactly what counts as a result.
- Performance-based only works with a tight definition. That's why the section above matters more than anything else on this page.
Why would an agency choose to work this way?
Because it keeps us honest. If we pick the wrong businesses, write a lazy email or ignore the signals, we don't get paid. That pushes us towards fewer, better-targeted emails rather than sending as many as possible.
It also makes the first conversation simpler. You don't need to believe our forecasts. You only pay when interested customers turn up.
Does it actually work?
For Iolas Capital, our campaigns produced 22 opportunities last month. Across our clients, we generate 200+ leads a month for ambitious B2B companies in the UK and overseas.
Results depend on your market. That's why we start by checking how many of your ideal customers are actually showing buying signals before we promise anything.
Is performance-based lead generation right for my business?
It tends to suit you if:
- You sell B2B and one new client is worth a meaningful amount to you
- Referrals have been your main source of work and they're becoming less predictable
- You've tried a retainer before and paid for activity that didn't turn into conversations
- You'd rather spend your time talking to interested buyers than prospecting
It's probably not the right fit if you need very high volumes of consumer leads, or if you want a team embedded in your business running every channel.
Frequently asked questions
What is performance-based lead generation?
It's a way of buying B2B lead generation where you pay for results, not activity. With Apolac, the result is an interested customer: a real decision-maker at a business that fits your target market who has replied saying they want to talk.
What counts as an interested customer?
Someone at a business that matches the target profile you agreed with your lead gen partner, who has replied positively, for example asking for a call, a proposal or more information. Out-of-office replies, "not now" replies and unsubscribes don't count.
How is performance-based lead generation different from a retainer?
With a retainer, you pay a set monthly fee for the agency's time and activity, whether or not it produces conversations. With performance-based lead generation, you only pay when a business has actually said it's interested in talking to you.
Do you work outside the UK?
Yes. We're based in the UK and work with ambitious B2B companies in the UK and overseas.
How do I get started?
Book a call. We'll look at who your ideal customers are and whether there are enough of them showing buying signals to make a campaign worthwhile.
